Gates Timing Belt Kit FAQ: Belt Life, Thermostat Box, Crankshaft Seals, and Alternator Signs

If you buy or install timing belts for a living, you've felt the squeeze between a customer's "can't you just do the belt?" and your own list-price vs. total-cost math. I manage parts purchasing at a 22-person independent repair shop that services a regional utility's fleet—200+ vans and trucks. Is the full Gates timing belt kit worth it over just the belt?

Yes, and the reason isn't the belt. A timing belt has one job: keeping pistons and valves from colliding. Fail it on an interference engine and you're looking at bent valves and a repair that starts around $2,500. But in my tracking spreadsheet, failed belts are rare. Failed tensioners and idler pulleys are not.

Since 2021, we've replaced roughly 150 timing belts—maybe 160, I'd have to check. I count two belts that actually broke. I count eleven tensioners that seized or started rattling loud enough to fail. But mileage alone is a trap. Time degrades belts just as fast. I've pulled original belts off 9- and 10-year-old fleet vans with 50,000 miles showing cracks down the entire backing. Rubber ages; tensioner grease dries. If a 2016 van rolled over 60,000 miles in 2025, that belt is nine years old—schedule it like it's done.

From a budget view, this is the easiest repair to plan. A scheduled belt job on our fleet runs $700–$900 per vehicle. The emergency version adds a tow, a rental, and often a cylinder head repair that starts at $2,500. The multiplier is about 3x to 4x, and the only variable is timing. The most expensive timing belt is the one you skipped.

Should I replace the thermostat box at the same time?

On many modern engines—particularly the transverse 4-cylinders we see in the utility vans—the thermostat box is a plastic coolant-carrying housing that sits right in the middle of the front of the engine. And the timing belt job usually means draining the coolant anyway. That alignment is the universe telling you to add it to the quote.

The housing is typically $45–$120 depending on whether it includes the thermostat and a sensor. Replacing it now adds maybe 20 minutes of labor. Waiting until it leaks or the thermostat sticks shut means another diag, another coolant fill, and a $250–$400 invoice later.

When I compare our purchase orders side by side, the pattern is clear: vehicles that got the thermostat box done with the belt service had zero cooling system callbacks for the next two years. Vehicles where we skipped it? Three came back with leaks. Seeing that contrast made me a believer: "while you're in there" isn't an upsell when you're paying for the same labor twice.

Oh, and use the spec'd coolant, not whatever's on sale. That's a lesson I learned through a $700 heater core flush. Not ideal, but instructive.

What crankshaft parts should I check during a timing belt job?

Three things, in order of importance:

The crankshaft oil seal. It's an $8–$20 part, and with the timing components already off, you can replace it in about 15 minutes. Skip it and a weeping seal appears 5,000 miles later. The repair requires removing everything you just installed—three hours at shop rate. Everyone told me to replace this seal while I was in there. In 2023 I didn't listen on a van with 118,000 miles. A $14 seal became a $463 leak repair. That bill taught me more than any supplier presentation.

The crankshaft sprocket. Check the teeth for wear and the keyway for damage. A scored sprocket chews a new timing belt alive. Put it on the quote before, not after.

The crankshaft bolt. Follow the torque spec and the replace-if-required note in the service procedure. A reused torque-to-yield bolt can back off and shift the whole valve train. That turned a "quick six-hour Sunday job" into a three-day project for one of our technicians.

Had 30 minutes to decide one Friday on a crank sensor harness with a cracked clip. Normally I'd order the harness and do it right, but the van was needed for weekend service. In hindsight, I should have said yes to the $90 part. The van came back three weeks later with an intermittent no-start. Time pressure steers you wrong when you let it.

What are the signs that the alternator is going bad?

From our maintenance records, the signs are: the battery warning light flickers at idle; headlights dim when you stop; a grinding or squealing noise from the front of the engine that changes when electrical load changes; a burning rubber or electrical smell; batteries that keep failing or swell; and charging voltage below 13.3 volts with the engine running.

That's the list. Now the part that saves money: a failing alternator and a failing belt sound identical. A glazed serpentine belt or a locked tensioner screeches exactly like a dying alternator bearing—and half the alternator diagnoses we see are actually belt-drive problems. Swapping an alternator that didn't need replacing is a $400 mistake; replacing the belt and tensioner first is a $150 fix that solves the noise more often than you'd think.

If the alternator does seize, it takes the serpentine belt with it. When an alternator quits mid-drive, the engine dies and the vehicle gets towed. So when the alternator is replaced, replace the drive belt and tensioner at the same time. The seized bearing may have already damaged both.

Why do you keep putting Gates on the quote?

Because my purchasing data says it's cheaper over the life of the vehicle. Over the past 6 years, I've tracked every order in our system: 40+ suppliers, warranty claims, comebacks, rework hours. The cheapest part is the one that doesn't generate a second invoice.
